Designing workflows that survive operational complexity
A practical way to make ownership, handoffs, and exceptions part of the workflow rather than work around it.

Start with the work between teams
A process diagram often shows the intended sequence. The operation also includes waiting, clarification, missing information, and decisions that depend on context. A useful workflow makes those moments visible rather than treating them as interruptions.
Begin with one journey and trace it from request to completion. Record who owns each stage, what information they need, and what allows the work to move forward. Include the tools people actually use, even where the process currently depends on a spreadsheet or a message.
Give every handoff a clear contract
A handoff needs more than a new status. It needs an accountable recipient, a defined input, and a clear next action. Decide what happens if the recipient cannot proceed. An explicit exception path helps teams recover without losing the history of the work.
Separate the normal path from decisions that need judgment. Automate predictable routing where appropriate, and make human review an intentional step with the relevant context available. The aim is to make responsibility clear while leaving room for informed decisions.
Design for change, then review the exceptions
Use reusable stages for work that follows a common pattern. Keep local variations explicit so a change to one journey does not silently alter another. Name stages and conditions in language the operating team understands.
After a workflow is in use, review where items wait, return, or leave the expected path. Ask whether the issue is missing information, unclear ownership, a system boundary, or a policy decision. That review gives the team a concrete place to improve the model.
